  • Production statuswhether the capability being sold is live, piloted, or a roadmap slide with a demo attached.
  • Provenanceproprietary model, fine-tune, or a third-party API behind a system prompt — and whether the moat survives that answer.
  • Data rightswhether the training and evaluation data was licensed for the use being made of it, and what the customer contracts actually permit.
  • Evaluationhow the team knows the system works — measured behaviour, or a demo script and confidence.
  • Cost to serveunit economics at plan volumes, not at demo volumes.
  • Dependencywhat happens when a model is deprecated, a price changes, or the one engineer who understands the pipeline leaves.

The same deliverable as a full technical due diligence: a written report with a clear rating and named risks, each with an estimated cost to remediate, then a verbal readout with the deal team and follow-up access through to close.

Where a claim rests on management assertion rather than verified evidence, it’s marked as such — a question to put to the company, not a conclusion.

From £4,000 per deal, fixed. As part of a full technical due diligence, it’s covered by the deal fee.

I’ve shipped AI that had to pay for itself — fraud detection and operations automation with £600,000+ in annualised savings — and I’m currently building an AI product for families with newborns, where a confident wrong answer is the only failure that counts.

I’m not a research engineer. If you need a novel architecture peer-reviewed, that’s a different instruction, and I’ll say so at the scoping call.
